Every second week a brand manager sits across from us with a folding carton quote in one hand and a rigid box sample in the other, and asks why one costs six times the other when both hold the same 200g of product. It is a fair question. The answer is not "luxury". The answer is board, labour, and a wrap tolerance measured in tenths of a millimetre.
This is the comparison as it actually runs on our floor in Chennai. Not the brochure version. Real board specs, real per-unit numbers at 500 and 5,000 pieces, and the quantity at which choosing rigid stops looking like an indulgence and starts looking like arithmetic.
What a rigid box physically is
A folding carton is one thing: a single ply of paperboard, usually SBS or FBB in the 300 to 400 GSM range, printed flat, die-cut, creased, glued at one seam, and shipped to you collapsed. It arrives as a stack of flat blanks. Someone at the fulfilment end pops it into shape. That is the whole product.
A rigid box is two things laminated into one. Underneath is greyboard (also sold as kappa board or chipboard), a dense recycled-fibre panel that we cut at 1.5mm, 2mm, or 3mm depending on the box. It does not fold. It is scored, cut into a net, and corner-taped or glued into a shell that already holds its shape before anything decorative touches it.
On top of that shell goes the wrap: a separate printed sheet, typically 120 to 157 GSM art paper or a specialty stock, pasted on and turned in at every edge. The wrap carries all the printing and finishing. The greyboard carries all the structure. They are two different jobs done by two different materials, which is exactly why the process cannot be compressed.
The board is the product
Brand managers look at artwork. We look at calliper. A 1.5mm greyboard box feels like premium packaging. A 2mm box feels like a gift. A 3mm box feels like an object you keep, and it is also the only one that will hold a magnet closure without the lid bowing over a year on a shelf.
Wrap tolerance is where cheap rigid work gives itself away. The wrap has to be cut with a turn-in allowance of 15 to 18mm on each side, and the paste has to be applied at a consistent film so the paper does not cockle as it dries. Our tolerance on the finished box is 0.5mm across the lid. Anything looser and the telescoping lid either binds on the base or drops too fast, and every person who opens it registers the fault without being able to name it.
Studio tip
Ask any supplier for the greyboard calliper in millimetres, not for "premium board". If the quote does not state 1.5mm, 2mm or 3mm, you are being quoted a folding carton with ambitions, or a rigid box built on 1.2mm board that will soften in a Chennai monsoon warehouse.
Compression strength and what survives transit
A 350 GSM folding carton carries almost no vertical load. It relies on the product inside it and on the shipper around it. Stack six of them and the bottom one creases. That is not a defect; it was never designed to be the structural layer.
A 2mm greyboard rigid box is the structural layer. In our own drop and stack checks before a corporate dispatch, a wrapped 2mm box with a fitted EVA insert holds its geometry under the weight of a full carton column, and a 3mm box shrugs at it. When a client ships direct-to-consumer without an outer shipper, this is the entire argument. The box that arrives dented is the brand that arrives dented.
Why rigid costs 3 to 7.5 times more, and wins anyway
The cost is not margin. It is process. A folding carton is printed, cut, creased and glued in what is effectively one continuous run. A rigid box is cut, scored, formed, taped, wrapped, turned in, dried, inspected, and inserted. Several of those steps are hand operations. On a 500-piece run our wrapping line is the bottleneck, not the press.
What you buy for that money is perceived value, and perceived value is the only thing on this page that reliably shows up in revenue. In our own corporate gifting work, clients who moved a ₹2,400 product from a folding carton into a 2mm wrapped rigid box did not change the product and did not change the price. They changed what the recipient believed the product was worth before opening it. That shift is what you are paying the ₹63 to ₹143 a unit for at 500 pieces.

Side by side, with real numbers
The figures below are our own production and quoting experience for a mid-size box, roughly 200 x 150 x 70mm, four-colour print, matt lamination, no foil. They move with size, board, finishing and insert. Treat them as the shape of the decision, not as a quote.

Read the two unit-cost rows together. Folding carton economics improve by roughly 3x between 500 and 5,000. Rigid improves by about 1.6x, because the hand-wrap step does not get meaningfully cheaper with volume. Rigid never catches folding on price. It is not trying to.


The quantity where rigid stops being absurd
Setup is the honest villain at low volumes. At 100 pieces, a ₹18,000 setup adds ₹180 to every box before a single sheet of board is cut. The box costs more to tool than to make. That is when rigid genuinely is a vanity purchase, and we will tell a client so.
The curve flattens fast. By 500 pieces the setup contribution is down to around ₹36 a unit. By 1,200 it is under ₹15 and effectively noise against the box cost. That is our working break-even: below roughly 1,200 pieces you are paying a tooling premium, above it you are simply paying for the box.
- Lock the product dimensions firstEvery millimetre of change after the dieline is approved means a new wrap die and a new insert. This is the single most common reason a rigid project overruns on cost.
- Choose the calliper against the weightUnder 500g, 1.5mm is enough. 500g to 2kg, go to 2mm. Above 2kg, or if there is a magnet closure, 3mm is not optional.
- Price two quantities, not oneAsk for 500 and for your realistic annual number. The gap between them is your negotiating position, and it usually justifies ordering a year of stock at once.
- Amortise the tooling across the yearThe dieline is a one-time asset. Repeat runs on the same structure skip setup entirely, which is where the second order suddenly looks reasonable.
When a folding carton is genuinely the right call
We make rigid boxes. We still specify folding cartons regularly, because for some briefs rigid is the wrong tool and a client who is talked into it will not come back.
- High-volume retail. If you are moving 50,000 units a quarter through modern trade, the per-unit delta becomes a line item nobody in finance will sign off. At that volume the carton is correct.
- Shelf-hung SKUs. A euro-slot hang tab needs a single-ply board. You cannot hang a 2mm greyboard shell from a peg without engineering a failure.
- Shipping-cost-sensitive categories. Rigid boxes ship assembled and eat volumetric weight. Folding cartons ship flat. On a national D2C model that difference can exceed the box cost itself.
- Short-life secondary packaging. If the box is opened at the till and discarded, structural board is money spent on a bin.
- Fast seasonal turns. A 7 to 10 day carton lead time saves you when a campaign date has already moved twice.
The hybrid nobody asks for
Plenty of brands run both: a rigid box for the flagship SKU, the gifting range and press kits, and a folding carton for the everyday retail line. This is usually the correct answer and it is almost never on the original brief, because procurement asks which one, not which one where.
MOQ realities in Chennai
Most rigid box makers in and around Chennai will quote a 500-piece MOQ and mean it. Some will run 250 at a surcharge. Below that you are into sampling territory, where a hand-built prototype costs ₹1,500 to ₹3,000 and exists to approve the structure, not to fill an order.
Folding carton MOQs sit lower on paper, often 1,000 pieces, but the press economics push everyone toward 2,000 or more. A 500-piece carton run is technically possible and financially silly, because you pay full plate setup to print almost nothing.
Our own floor runs 500 as the working minimum for wrapped rigid. We hold that line because below it the wrapping team cannot get into rhythm, and an out-of-rhythm wrap line is where the 0.5mm tolerance quietly becomes 1.5mm.
How to actually decide
Strip out the aesthetics and the decision reduces to three questions. What is the unit economics of the product inside. Does the box travel alone or inside a shipper. And does anyone ever open this box a second time.
If your product carries a healthy margin, ships direct, and is meant to be kept, rigid pays for itself and that ₹63 to ₹143 premium at 500 pieces is the cheapest brand spend on your sheet. If it is a fast-moving retail SKU behind a shelf edge, the carton is not a compromise. It is the right engineering.
What will cost you money is choosing rigid for the wrong SKU, discovering the volume, and reprinting mid-year. That mistake is larger than either quote.
